We began with a two-week audit of every workload running on the legacy estate, tagging each one as move, rebuild or retire. The rebuilds went first, in batches of five services at a time, tested in a staging environment that mirrored production. Cutover happened over three weekends, which kept the weekday shipping schedules untouched, and we kept the old hardware warm for a month before switching it off. Handover included runbooks, a cost dashboard and two training sessions for the in-house team.

Rebuilding a billing engine for a subscription software company in the portfolio.

The old engine had grown into a patchwork of scripts that nobody wanted to touch, so we mapped every invoice path before writing anything new. Billing logic moved into a separate service with its own tests, and we ran both systems in parallel for two full billing cycles to compare totals line by line. Once the figures matched, we retired the legacy code and moved the finance team onto a reconciliation report they could read without help. The whole rebuild took five months, with no missed invoice runs.

How Proghold Investment came to manage technology portfolios

Proghold Investment is the portfolio management arm of Progressive Technology Solutions Holdings Limited, a UK business that has spent years working inside technology companies rather than simply funding them. The holding company grew out of hands-on delivery work, and that background still shapes how the portfolio is run today: you will find us in the detail of a migration plan or a monthly reporting pack, not just at the board table.

When a business joins the portfolio, you get a management team that already understands the trade. We look at the product, the customer contracts, the infrastructure and the people in roughly that order, and we set out what needs attention in the first hundred days. That plan is written down, shared with the founders and reviewed each quarter, so nobody is guessing what the holding company wants from one month to the next.

We keep the number of companies under management deliberately small. Each one gets a named lead from Proghold Investment who sits in on planning sessions, reviews spend against budget and helps recruit where a gap is holding things back. Where a company needs engineering help, we draw on the wider group rather than bringing in a string of contractors who will be gone by the time the work matters.

Most of our portfolio companies are based in the UK, with a handful of operations in Europe, and the sectors range from logistics software to payments and data services. That mix is deliberate, because shared patterns turn up across them: the same cloud cost problems, the same reporting headaches, the same difficulty hiring senior engineers. Managing them together means a fix proven in one company can be adapted for another without starting from scratch.
